How LeadershipRM™ 360 Works
In a LeadershipRMTM 360, the leader completes an individual self-assessment, and their team (immediate supervisor, their peers and their direct reports) completes an assessment of the leader. The questions are the same with a slight variation in how they are stated.

A potentially toxic situation is typically illuminated when the leader and the team assessments are significantly out of sync. Toxic leaders usually have an exaggerated perception of their leadership abilities. As the radar chart indicates, the leader’s perception is much greater than that of their team’s perception. This is a situation that requires immediate action by the organization.

This approach provides a comprehensive picture of each leader—how they see themselves, how their team experiences them, and how that compares to internal and external norms.

“Gott Health Case Study: Transforming Nursing Leadership with LeadershipRM™”
Problem Statement
Through acquisitions and consolidations, “Gott Health”, a regional hospital system had grown to 20 facilities and a 5,000-person nursing organization. This led to the Chief Nursing Officer (CNO) having 24 direct reports. She was able to reduce the number to 13, including her administrative assistant, based on their experience and expertise, but knew she needed the number to be closer to 6 or 7 direct reports. This would require precision reorganization of a very talented staff.
Proposed Solution
LeadershipRMTM was utilized to assess the team to enable the CNO to make more informed decision-making in promotions, assignments, retention and hiring. Each leader completed the Leadership IMPACT Assessment, a proprietary tool created by the Elite Leadership Academy. It combines research methods, with an understanding of human behavior, which is summarized using leading data analytics and visualization practices, as well refinement using AI. It measures 9 dimensions of leadership behavior using a 7-point Likert scale, summarized into the Potential for Leadership (innate qualities) and Practice of Leadership (leadership behaviors).
The team is then plotted into tiers with the Tier 1 representing the organization’s best leaders who should be kept at all costs. Tier 2 represents high potential leaders who should be given opportunities to grow into top leaders. Tier 3 leaders represent potential leaders who should be monitored through opportunities to determine if they will move to the higher tier, remain in Tier 3 or regress to the All Others tier.
Results
An unexpected outcome of this analysis was the revelation of 2 toxic leaders among the team. Leader C’s results stood out because they were significantly above the population average on all of the dimensions and summary dimensions measured, as well as, out of alignment with their team’s assessment of their leadership behaviors.



Actions Taken
In discussions with the CNO about Leader C, we discovered that the they were already aware of the situation as several of the leader’s direct reports had spoken to the CNO about Leader C’s management. It was decided that the best option was to provide additional coaching for Leader C.
Conclusions
A year later during follow up discussions with the CNO, we learned that Leader C has made a complete turnaround and has become one of the CNO’s best contributors. We attribute this turnaround not only to the targeted coaching received, but also to the realization of how they were perceived by their peers.
Consequently, the project was considered a success on multiple leadership fronts.
